Strategy & Operations Advisory

The gap between strategy and execution is where most organizations stall.

Brookes Advisory helps growth-stage companies close it. Embedded strategic advisory and hands-on operational leadership for founders, CEOs, executives, and boards navigating complexity as they scale — without the cost or commitment of a full-time executive hire.

Consulting rigor to diagnose what's broken. Operator experience to fix it — not just recommend it.

Services

Four ways to work together — matched to what's actually breaking.

01

Scale Without Breaking

The flagship engagement. For companies where growth is outpacing infrastructure, and the business is running on heroics instead of design.

02

Build the Foundation

For teams building operational infrastructure from scratch — processes, systems, and ownership that don't yet exist.

03

Align the Leadership

For leadership teams that are individually strong but collectively misaligned — where meetings don't produce decisions.

04

The Thinking Partner

Confidential, peer-level advisory for individual leaders navigating complexity, transition, or high-stakes decisions alone.

Not sure which fits? Start with a Diagnosis Session — a focused working conversation to identify what's actually driving the problem and the right next step.

What this is...and isn't

A strategic partner who can help you plan, build, and scale.

What I do
Diagnose what's quietly capping your growth
Build the operational architecture to scale past it
Bring strategic clarity when you're too close to see it
Work embedded with your team, not above it
Turn insight into execution — not just recommendations

What I don't do
Deliver a deck and disappear
Sell you a methodology with your name on it
Take on more than 3–4 clients at a time — ever
Pretend there's one answer before understanding your business
Fill an operating role or run day-to-day processes — I augment the operators you have, I don't replace them

Representative Business Impact

Proven at scale. Now available to growing companies.

Before founding Brookes Advisory, Traci spent 15+ years inside Deloitte, Google, Meta, and beyond, helping leaders turn ambitious priorities into aligned teams, stronger operating systems, and measurable results. From a national security laboratory to two of the most sophisticated technology companies in the world to a Bay Area startup, she's solved these exact problems at every scale. Today, she brings that same senior-level thinking and hands-on execution to founders, executives, and leadership teams as an embedded strategy and operations partner.

Operating Model Design

Redesigned the operating cadence and decision-making infrastructure for a 480-person global organization, cutting meeting time 35%, increasing leadership alignment, and producing the program's first long-term strategic roadmap. Sustained delivery within 2% of budget through multiple funding cuts.

Executive Decision Making

Built the cost-benefit case for a company-owned L&D/event venue, co-led the resulting $400M+ investment proposal, and won approval from the Chief People Officer to proceed with the project. Participated in the venue negotiations that followed.

Execution Recovery

Brought in after critical workstreams began to fail on a major enterprise platform implementation at a real estate investment firm—drove stalled decisions, enforced accountability, clarified scope, and rebuilt stakeholder buy-in. The implementation launched successfully and on time.

Experience Across

About the founder

17+ years across Deloitte, Google, and Meta.

Traci Brooks founded Brookes Advisory after 17+ years operating at the highest levels of consulting and big tech — with top performance ratings at every company and an MBA from Kellogg. She works with founders and leadership teams at growing companies where the systems that got them here won't get them to the next level. Not a consultant who delivers a deck and disappears — an embedded partner who diagnoses what's actually driving the problem, then partners with the team to build the clarity and structure needed to scale.
